The three feed stages and why they matter
Chick starter feeds are high in protein (20-22%) to support rapid muscle and bone development in the first weeks. Layer feeds are lower in protein but high in calcium (3-4%) to support eggshell production. The calcium in layer feed that is essential for laying hens is actually harmful to chicks and non-laying birds — it puts stress on developing kidneys.
Getting the transitions right prevents two distinct problems. Protein-deficient early diets lead to slow growth and increased disease susceptibility. High-calcium diets in pre-laying birds cause kidney damage that shortens productive life.
One thing worth flagging up front, because it is the most common bad advice in this space: feed-store staff and some bag labels will tell you to switch to layer feed at 16 weeks. This planner uses the safer rule — first egg, or 18 to 20 weeks, whichever comes first — because layer feed’s 3–4% calcium harms birds that are not laying yet. The full schedule for a standard laying breed. Heavy and dual-purpose breeds shift the layer transition out to about 20 weeks; meat birds follow a shorter, separate schedule entirely:

Those protein figures are targets, not hard cutoffs. Most chick starter and grower sold for backyard flocks runs about 18-20% protein — an 18% bag is perfectly fine, and a couple of points either way makes little practical difference. Some manufacturers also sell a combined starter/grower ration; if that is what you have, feed it from day one through to the layer transition. The planner adjusts these stages automatically for your bird type and tells you which stage your flock is in right now.
The transition method — 7 to 10 days
Abrupt feed changes stress a bird’s digestive system. The bacteria in the gut are adjusted to a feed’s composition, and a sudden switch causes loose droppings, temporary reduced intake, and stress. A gradual change avoids this.
Move over roughly 7 to 10 days, raising the share of new feed as you go: about 75% old / 25% new for the first few days, then half and half, then 25% old / 75% new, then all new by day 10. That is the window extension services and feed manufacturers give — there is no need to stretch it into weeks.
The layer feed timing question
The most common mistake in backyard chicken keeping: switching to layer feed too early. A pullet receiving layer feed before she starts laying is ingesting calcium her kidneys are not yet equipped to process.
The correct rule: switch to layer feed when you see the first egg or at 18 weeks (standard breeds) to 20 weeks (heavy breeds), whichever comes first. Not at 16 weeks because the bag says “for hens.” When she starts laying.
All-flock feed as a simplification
Many keepers with mixed-age flocks use all-flock feed (16-18% protein, ~1% calcium) for everyone and offer oyster shell free-choice in a separate container. Laying hens self-regulate calcium intake and eat the oyster shell as needed. Non-laying birds mostly ignore it.
This simplification is practical and nutritionally sound. It avoids the problem of managing separate feeds for different age groups in the same coop.
Common mistakes
- Switching to layer feed at 16 weeks because “it’s close enough.” 2 weeks early is 2 weeks of unnecessary calcium stress on developing kidneys.
- Skipping grower feed and going directly from starter to layer. The protein drop is too large at once.
- Not providing oyster shell when using all-flock feed. Laying hens need the calcium and will begin pulling it from their own bones if unavailable.
- Using layer feed for roosters long-term. Excess calcium damages rooster kidneys. Use all-flock feed for mixed flocks.

Some things here are our own. The three-stage schedule (starter / grower / layer) is common backyard practice; Alabama Extension uses four (starter / grower / developer / layer). Our single grower stage (8–18 weeks) spans both Alabama’s grower (6–14 weeks, 16–18% protein) and developer (14–20 weeks, 14–16%) stages, so one figure for it is a simplification, not an extension number. The week boundaries — 8 and 18 weeks for standard breeds, 10 and 20 for heavy breeds — are ours. The starter and grower protein now follow Alabama (20–22% and 16–18%); most chick starter sold for backyard flocks runs 18–20%, which is fine. The meat-bird schedule keeps 22–24% starter, standard for fast-growing broilers.

Can I feed chickens medicated starter feed?
Yes. Medicated starter contains amprolium, which helps protect chicks against coccidiosis while their immune system develops. It is safe to feed right up to the layer-feed transition. Skip it only if your chicks were vaccinated against coccidiosis, since the two approaches overlap.
What happens if I switch feeds too quickly?
Loose droppings, temporary reduced intake, and digestive stress. Transition over 7 to 10 days by gradually mixing the new feed into the old.
Can I use one feed for all ages?
Yes. All-flock feed (16-18% protein) works for all ages with oyster shell provided free-choice for layers. Simpler for mixed-age flocks.
When do I stop feeding layer feed?
Never, once laying starts. Continue layer feed (or all-flock + oyster shell) for the productive life of the hen.
Do roosters need different feed?
In mixed flocks, use all-flock feed rather than layer feed. Roosters don’t lay and long-term excess calcium (from layer feed) stresses their kidneys.
